My $50 late fee policy backfired hard last month

I added a $50 late fee to my invoices starting in May to scare people into paying on time. Last month, a repeat customer in Austin paid 3 weeks late but refused to cover the fee, saying it wasn't in our original agreement. We went back and forth for days and it soured the whole relationship. Has anyone else tried adding late fees and had it blow up like this?
