Started running my fantasy game with one vague note per NPC instead of a full backstory sheet and the table got way better
I used to write 2 pages of history for every innkeeper and guard captain before each session, and my players mostly ignored all of it. Two weeks ago I switched to one line per NPC, just the thing they want right now, like "wants his brother's debt paid off" or "thinks the mayor stole his dog." The players started pulling on those threads on their own, and I barely have to prep anymore. Now I'm wondering if I should write up my session as a writing prompt so other people can test it out.

I heard a podcast say one want per NPC beats a whole backstory every time.
